This essay expands on the “Judgment” thread from Management Retrospective.
The problem with many documents, reports, and discussions is not a lack of information, but a lack of order. Everything is written down and every difficulty is mentioned, yet in the end they never answer a more important question: under the same standard of judgment, what matters most?
I’ve borrowed a name from algorithms for this practice, calling it Top K. This isn’t about how to find the k-th largest element in an array; it refers to a more literal question: given a clear goal and standard, what are the top K things?
It is both a prioritization tool and an expression tool. It forces people to move from “I did a lot” to “I judge what is most worth doing.”
The Standard Comes First, Then the Ranking
“Most important” is not a conclusion that can exist apart from context.
The three most important things for a team going forward, and the three most important gains for a person over the past quarter, are not measured with the same yardstick. The former may look at user impact, risk, and time windows; the latter may look at skill growth, transferability, and long-term value.
So the complete Top K question is not “what are the top three,” but:
Given what goal, over what time range, and measured by what standard, what are the top K things?
If the standard is unclear, the ranking tends to degrade into preference, volume, or whoever has spoken most recently. Conversely, once the standard is clear, many arguments shift from “I think this matters more” to “do we agree on this criterion for judgment.”
Make Ranking a Reflex
The most useful part of Top K is not writing a beautiful priority list, but turning ranking into an everyday thinking habit.
You can start with very small situations:
- Before a conversation, first order in your mind the 1, 2, 3 points you want to make this time.
- For a judgment, list the top two or three reasons both for and against it.
- When writing a phase summary, don’t list tasks chronologically; instead write out the three most important results and why they matter.
- After finishing something, review the three judgments, communications, or resource allocations that most affected the outcome.
- After writing an article or a proposal, reread it after some time: could a reader name the three most important points?
Repetition matters more than getting it right once. At first, forcing yourself to say “first, second, third” will feel mechanical; over time, it becomes a reflex for filtering out noise.
Three Exercises
Exercise One: Subtract from a Project
Pick a project you’re currently involved in and answer these four questions:
- What are the three most important modules or goals?
- Why is each of them important: short-term position, user impact, risk, or long-term strategic value?
- What are the three things most worth cutting or postponing?
- Why were they built in the first place? Are they unimportant today because the environment changed, or because we judged wrongly back then?
The last question is especially valuable. It’s not about blaming the past, but about understanding the context at the time. A judgment of “useless feature” without context easily mistakes today’s outcome for what was obvious back then.
Exercise Two: Rank a Proposal’s Necessary Conditions
A technical or execution plan is often written to be comprehensive, but the conditions that truly decide success or failure are usually not that numerous. Try writing down:
- What are the three premises on which this plan must hold?
- Which one, if it fails, means you should change the plan?
- Which work is merely icing on the cake and must not obscure the fact that the premises are still unverified?
For example, when doing a performance optimization, don’t rush to list ten optimization points. First confirm: whether users really feel the problem; whether the problem is within a controllable scope; and whether the gains from optimizing are worth continued investment. Without these three layers of judgment, optimization easily becomes pretty but irrelevant labor.
Exercise Three: Write a Phase Summary for Yourself
At the end of a quarter, a project, or a period of study, try writing only three items:
- What are the three most important gains I’ve made?
- Which of them can carry over to the next problem?
- What are the three things most worth investing in next?
Limiting the number is not to pretend the world has only three things, but to force yourself to own the choice. There can be many candidates, but in the end there must be a strict order.
Distinguish Problems, Challenges, and Stopping Conditions
The Top K exercise also helps clarify a few words that are easy to mix up.
A problem is a state that will bring loss if left unaddressed; it can be a missing capability, or an existing capability that is no longer maintained. A challenge is an obstacle you’ll encounter on the way after you decide to address a problem. Not every problem is worth solving now; only problems you’ve decided to solve become challenges in the present.
Equally important are the stopping conditions. Something worth doing is not worth investing in without limit. Before starting, you should discuss:
- What metric do we use to judge that it has improved?
- At what point can we consider it good enough?
- As we keep investing, when does the marginal return start to decline noticeably?
Being able to define both the goal and “where we can stop” is what makes a complete judgment.
Not About Compressing Everything into Three Sentences
Top K is not against complexity, nor does it demand that every matter be reduced to three conclusions. Complex problems still need research, evidence, and detail.
What it really asks is this: before diving into detail, let people know where the main thread is; as information piles up, always return to the original goal and the most important choices.
When you can clearly say “what the three most important things are, why they are these, and what not to do,” your expression becomes more concise and your decisions more honest.
